E Embed.
Embed is the fourth and final SAGE phase (formerly Closure). Go-live isn't the end — it's the start of this phase. Embed stabilizes the change, measures the leading indicators, and verifies the benefit claim the program was founded on.
The two stages of Embed
Hypercare
Hypercare is the first few weeks after go-live. The delivery team stays close to the system — triaging defects, capturing early KPI and QBA readings, and producing the hypercare exit report that confirms stabilization. This is where residual issues get fixed before they calcify.
Operate
Operate is ongoing. KPI and QBA reviews happen on cadence; the enhancement backlog gets managed as a living thing; accountability stays explicit (the accountable executive and the benefit owner don't disappear at go-live). Claimed benefits get verified against actuals — and if the claim doesn't hold up, the deficit gets tracked and owned.
Artifacts
- Hypercare log (defects, triage notes, status)
- Early KPI/QBA readings + hypercare exit report
- Ongoing KPI/QBA review notes + accountability records
- Enhancement backlog
- Benefit realization verification (claimed vs actual, with evidence)
Benefits as commitments
The benefit claim a program made in Assess — captured in WS04 Business Objective and scored in the Quantifiable Benefit Estimates (QBE) — becomes an accountability commitment during Embed. This is what distinguishes a program that "went live" from a program that worked.
Duration
Hypercare typically runs ~4 weeks. Operate runs indefinitely — the program stays in Embed until benefit realization is confirmed (or explicitly retired).
